water comes thru the spout and the shower at the same time

today i replaced the valves on a three handle shower and when you turn the shower on water flows thru the shower head and the tub ??? WHAT DID I DO WRONG ?

I have this problem, and went to a hardware store to get the part (s) to fix it. I got a plastic stem/post item -- sorry, don't have it with me at the moment. The sales associate said to unscrew the wall "plate" that holds the faucet in place, and then stem would be behind the plate. I had described the problem to the sales associate, and he seemed to know how to solve it. I'll let you know how it goes when I get to trying it (just moved, lots to do). Good luck!
